Leadership is often framed as a journey of driving change—new policies, new strategies, new initiatives. But it’s my belief, that true leadership is about something far deeper.
It’s about transformation.
Change is external; it tweaks, shifts, and rearranges. Transformation, on the other hand, is internal. It requires a complete reimagining of who we are and how we show up in the world. It’s not about surface-level improvements—it’s about becoming.
In Learning to Walk in the Dark, I share moments when life pushed me beyond the limits of what I thought I could endure. Moments when the old ways no longer worked, and I had to surrender to something deeper. A lesson I am still learning…
These weren’t moments of mere change; they were moments of transformation—painful, uncertain, yet profoundly necessary.
As school leaders, you are not just managers of change—you are called to be catalysts of transformation. But to inspire that in others, we must first allow yourself to be transformed and I know from my own experience and from those I have walked alongside as a coach, this is not an easy path.
And, when I have found myself challenged by life’s trails I have turned to nature for guidance.
The Chrysalis: Breaking Down to Break Through
One of the most powerful metaphors for transformation comes from nature: the caterpillar’s journey to becoming a butterfly.We often picture the butterfly emerging effortlessly, wings unfurling in triumphant beauty. But we forget what happens inside the chrysalis.
Before a caterpillar can transform, it dissolves. Within the chrysalis, the old form completely breaks down, becoming an unrecognizable liquid state. In this breakdown, special cells—imaginal cells—begin to activate. These cells hold the blueprint for the butterfly’s wings, body, and form. But they can only come alive after the caterpillar has surrendered to the process of dissolution. Without this breakdown, there is no breakthrough. This is the paradox of transformation—it requires us to let go before we can rise.
The Leader’s Journey: Lessons from the Chrysalis
In leadership, as in life, we all experience our own “chrysalis moments”—times when the old ways fall apart, when certainty dissolves, when we are asked to surrender what we once held dear. It is in these moments that true leaders are formed.
To lead transformationally, we must embrace three key lessons:
- Surrender is not failure—it is the gateway to growth.
When we cling too tightly to old identities, structures, or beliefs, we block the very transformation that wants to take place. The leader who dares to step into uncertainty with an open heart is the leader who will inspire true change in others. - Imaginal cells already exist within you.
Just as the caterpillar holds within it the blueprint of the butterfly, every leader holds within them the potential for transformation. It is not about becoming something new, but about awakening the deeper wisdom, courage, and vision that already resides within. - Transformation is not just personal—it is collective.
When a leader undergoes transformation, they create the conditions for others to do the same. A leader who has walked through darkness and emerged with deeper insight becomes a guiding light for those they lead.
Becoming a Leader Who Transforms Others
You know that school leaders do more than manage people and processes. They shape lives.Every interaction, every decision, every challenge you navigate has the potential to ignite transformation in those around you. But this can only happen when you lead from a place of deep inner wisdom and courage.
You are not here to make small adjustments. You are here to become—and in doing so, to inspire others to become, too.
